The SDR team that never had a chance

Most in-house SDR teams are overwhelmed, not underperforming. Hiring more reps into a broken model multiplies the problem: the fix is redesigning the model they walk into.

By Jeremy Heap, Founder, RepAgentic

When I look at a lot of in-house SDR teams, they look and feel “overwhelmed,” not “underperforming.”

You know the setup. As a CMO or CRO you are most likely looking at it right now. Pipeline is short, so your natural response is to hire more SDRs (or remove the “under-performing” ones) and tell them to “prospect harder.” Headcount goes up, tech spend goes up, and you are quietly hoping the law of large numbers will save your quarter. It won’t.

Sit in the chair of one of those SDRs

In a single day they are expected to respond to inbound, run outbound sequences, learn AI and build their own agentic workflows that don’t scale beyond one person, clean CRM data, support marketing events, research enterprise accounts, and jump on internal calls. They touch every stage of the buyer journey and own precisely none of it. It feels like we are spiralling into an out-of-control, volume-based process.

The outcome is predictable. SDRs look busy, activity looks healthy, but calendars don’t, and nowhere near enough opportunities reach your funnel for the sales team to action this year. “Not enough pipeline” becomes a permanent agenda item. You start to question whether outbound even works in your market, so you rebuild. And rebuild. And keep rebuilding the same structure with different people. Very costly.

The design was never set up to win

The issue isn’t that your SDRs aren’t working hard enough. It’s that the design of the function was never set up to win. No clear coverage model. No defined plays into your ICP. No simple metric stack that says: “This is what great looks like for pipeline creation in our world.”

Am I adding more people into a broken model, or am I prepared to redesign the model they’re walking into?

Before you hire your next SDR, ask yourself that one question.
